The demand for AI automation has exploded — and so has the number of people calling themselves “AI automation experts.”

Some of them are excellent. Others learned Zapier six months ago and are charging $5,000 for work that delivers nothing. The difference between the two isn’t always obvious upfront — but it becomes very obvious when your automations break, your leads stop flowing, and the person who built it has stopped returning emails. Here’s how to tell the difference before you write a check.


1. They Ask About Your Business Before Talking About Tools

A red flag: someone who leads with “I build Make.com automations” or “I specialize in Zapier” before understanding anything about your business.

A green flag: someone who spends the first conversation understanding your workflows, your bottlenecks, your team size, and your goals — then recommends a solution.

The tools don’t matter. The outcome does. A good automation specialist is tool-agnostic and will use whatever best serves your situation — Make.com, Zapier, n8n, custom code, or a combination. If they’re pushing one tool from the start, they’re limited by what they know, not by what’s best for you.


2. They Have Real Results, Not Just Demos

Anyone can build a demo automation that looks impressive. What matters is whether they’ve built systems that actually worked in the real world — for businesses like yours, with real results you can verify.

Ask for specific examples: What did you build? What was the result? What industry was the client in? What problem did it solve?

Vague answers like “I’ve helped businesses save time” are not results. Specific answers like “I built a lead intake system for a real estate team that dropped response time from 2 days to 4 minutes and increased their close rate” — that’s someone who has actually done the work.


3. They Can Explain What They’re Building in Plain English

If a consultant buries you in jargon and you leave every call more confused than when you started — that’s not expertise, that’s a cover for lack of clarity.

A strong automation specialist can explain exactly what they’re building, why, how it works, and what happens when something breaks — in terms you understand. You should always know what you’re paying for and be able to explain it to someone else.


4. They Build for Maintainability, Not Complexity

Some consultants build unnecessarily complex systems — not because complexity is needed, but because complexity justifies higher fees and creates dependency. You end up locked into someone who’s the only person who understands what they built.

Look for someone who builds clean, documented systems and can hand them off to you or your team with training. The goal should be to empower your business, not create a permanent dependency on a consultant.


5. They Prioritize High-Impact Automations First

Not all automations are created equal. A good specialist will identify the 2–3 automations that will have the biggest immediate impact on your business and build those first — not get distracted by interesting-but-low-impact projects.

The highest-ROI automations are almost always: lead follow-up, client onboarding, and customer support. If someone isn’t talking about these in your first conversation, ask why.


6. They Have a Clear Process

A professional automation specialist will have a defined process: discovery, mapping, build, test, launch, and support. If someone can’t walk you through how they work from start to finish, you’re likely dealing with someone who figures it out as they go — on your dime.

7. They Offer Support After Launch

Automations break. Tools update their APIs. Workflows that worked perfectly in March stop working in June because a platform changed something. This is normal — and it’s why post-launch support matters.

Any reputable automation specialist should offer some form of ongoing support — whether that’s a maintenance retainer, a warranty period, or at minimum, documentation that lets you or your team troubleshoot issues without paying consultant rates every time something hiccups.

  • No discovery process — they quote you without understanding your business
  • Vague deliverables — you’re not sure what you’re actually getting
  • No case studies or references — they can’t point to real results
  • Overpromising — “AI will 10x your business in 30 days” is a sales pitch, not a strategy
  • No post-launch plan — they disappear after delivery
  • Locked systems — you don’t have access to what they built
  • One-tool specialists — every solution looks like a Zapier workflow
